How to Structure a High-Performing Engineering Team

Team shape, seniority mix, and delivery habits that make engineering predictable. Get these right before you hire more people.

Shape before headcount

More developers on an unclear system produce more collisions. Decide who owns product engineering, who owns quality, who talks to the business, and how many seniors you actually need. Then hire.

Habits that matter

A backlog the business understands, a definition of done, code review, a release path, and a weekly cadence the CEO can see. Scrum rituals are optional. Predictability is not.

Hiring

Interview for the work you have this year. A loop that cannot tell a senior from a confident junior will fill the team with people the founder still has to manage.

Leadership is a job

If the founder is still the project manager, you do not have an engineering organization. You have a group of people waiting for instructions. Engineering leadership (or a Fractional CTO) is how that changes.
