How to Build a Technology Roadmap for a Startup
A 6–18 month technology roadmap a CEO can defend because it is tied to revenue, capacity, and risk instead of a list of tools.

Start from the business, not the stack
A roadmap that begins with “migrate to X” is a preference. A roadmap that begins with “what must be true for revenue, cost, or risk in two quarters” is a strategy. Capacity is part of the plan: if the team cannot deliver the list, the list is fiction.
A simple structure
Most startups need three layers: now (this quarter’s commitments), next (the bets that set up the following two quarters), and later (explicitly parked). Each item should name the owner, the dependency, and what “done” means for the business.
Build vs buy
Every roadmap should say what you will not build. Payments, auth, and commodity admin are often bought. Differentiating workflows are built. The CTO’s job is to make that split visible so vendors do not quietly become the architecture.
Review cadence
Revisit the roadmap monthly with the CEO. If nothing moved since the last review, it's a wish list. Technology consulting exists to make that review honest.
